For years, “revenue” lived quietly inside dashboards.

In one BI tool, it meant booked revenue. In another, recognized revenue. In a spreadsheet, it meant whatever finance exported last Friday. That inconsistency was frustrating when humans were reading charts. It becomes dangerous when AI agents start answering executives, triggering workflows, and making decisions in real time.

The next enterprise data battle is not about storage or compute. It is about who defines business meaning.

Semantic layers are moving out of the BI back office and into the center of the AI stack. Warehouses, lakehouses, headless BI vendors, dbt, catalogs, and standards bodies are all converging on the same prize: the authoritative layer where metrics, entities, relationships, policies, and business logic are defined once and reused everywhere. The semantic layer used to be a dashboard convenience. Now it is becoming AI infrastructure.


The Old Semantic Layer Was Trapped Inside BI

Traditional semantic layers were built for a dashboard-first world.

Looker had LookML. Power BI had tabular models and DAX. Tableau developed its own semantic constructs. These systems made analytics easier by turning database structures into business-friendly concepts. Analysts could avoid rewriting the same SQL, and dashboard users could work with “customers,” “orders,” and “revenue” instead of raw tables and joins.

That was useful, but limited.

Most semantic logic lived inside the BI tool. A metric defined in Looker was not automatically reusable in Power BI. A DAX measure did not become a governed enterprise API. A Tableau calculation did not necessarily help a notebook, reverse ETL workflow, embedded application, or AI agent.

The result was familiar: every tool developed its own version of business truth.

That model was tolerable when dashboards were the main interface to data. It breaks down when AI becomes a primary consumer of enterprise data.

AI agents need more than access to tables. They need access to governed meaning. They need to know that “active customer” excludes churned accounts, that “ARR” follows finance-approved logic, that “gross margin” depends on the right product, billing, and cost joins, and that some metrics are restricted by role or geography.

Raw schema access is not enough. In many cases, it is risky.

The direction is clear: semantic layers are shifting from BI-specific abstractions to shared infrastructure consumed by BI, AI systems, applications, and data products through APIs and standardized interfaces.

AI Is the Forcing Function

The old analytics problem was inconsistency.

The new AI problem is confident inconsistency.

A human analyst who sees two dashboards with different revenue numbers may ask questions. An AI agent may simply return the wrong number, explain it fluently, and trigger a follow-up workflow. The failure mode is not just a broken SQL query. It is a plausible answer built on incomplete business context.

That is why semantic layers matter more in an AI environment than they did in a BI environment.

Text-to-SQL is attractive because it promises natural language access to data. But in real enterprises, business logic rarely lives neatly in table names. It lives in metric definitions, exception handling, finance rules, regional policies, slowly changing dimensions, eligibility filters, and years of accumulated organizational judgment.

Consider this question:

What was net revenue by enterprise segment last quarter, excluding trial accounts and refunded invoices?

A naive text-to-SQL system has to infer too much. Which revenue table should it use? Which customer segment definition applies? How are refunds represented? Are trial accounts filtered by account status, contract type, product edition, or billing flag? Does “last quarter” mean calendar quarter or fiscal quarter?

The better pattern is not text-to-SQL. It is text-to-metrics.

Instead of generating raw SQL, the AI system calls a governed semantic endpoint:

The difference is small on the surface but important in practice. Text-to-SQL asks AI to reconstruct business logic from database clues. Text-to-metrics asks AI to invoke business logic that already exists, has been reviewed, and can be traced.

That makes the semantic layer part of the AI reliability stack.

Vector databases may help agents remember conversations, documents, and prior interactions. Enterprises also need structured semantic memory: definitions of metrics, entities, relationships, policies, and valid business actions. The semantic layer provides that governed memory for operational data.


The Real Fight Is About Control

The market often frames this as a technical evolution. It is also a strategic fight. Industry commentary now sometimes places the semantic layer alongside core enterprise risk systems such as cybersecurity when discussing what “AI-ready infrastructure” is expected to include.

Nearly everyone agrees that business meaning should be reusable. The disagreement is over where that meaning should live and who controls it.

Three architectural patterns are emerging.

1. BI-Native Semantic Layers

This is the classic model.

The BI platform owns the semantic model. It defines metrics, dimensions, joins, hierarchies, and user-facing business concepts. This remains powerful because many companies have already modeled large parts of their business inside BI tools.But BI-native semantics are increasingly awkward in an AI-first architecture. If logic is deeply embedded in a visualization platform, agents, applications, notebooks, and operational workflows may struggle to consume it consistently.

BI tools are not going away, but their semantic layers can no longer be the only place where business meaning lives.

One notable exception is Omni. Since I started working with this new-generation BI tool, what stands out is its ability to both own the semantic model and expose it through dbt, making it far more portable than traditional approaches. It doesn’t feel like a classic BI tool with AI on top of it. Instead, it’s built around AI from the ground up. AI is embedded across the workflow (from dashboard creation to model development and data exploration) rather than sitting as a separate layer. More importantly, its tight integration with dbt and support for version control on the semantic layer make it structurally different. It breaks the pattern of closed, tool-specific semantics and moves toward a more open model, where business logic can live beyond the BI tool itself.

2. Platform-Native Semantic Layers

This is the strategy pursued by cloud data platforms.

Snowflake Semantic Views with Cortex are a good example. The idea is straightforward: define semantic objects close to the data, governance, security, and compute layer. Then allow BI tools, applications, and AI services to consume those definitions natively.

The argument is strong.

The data already lives in the platform. Access controls often live there too. Lineage, catalogs, governance, and compute are increasingly centralized there. If AI services also run there, semantic definitions become a natural extension of the platform. This reduces friction, but It also increases gravity.

If business logic lives deeply inside one platform’s proprietary semantic format, migration becomes harder. The warehouse no longer stores only data. It stores meaning. That is convenient for vendors and potentially costly for customers.

Platform-native semantics may be the easiest path to operational AI. They may also become the next layer of lock-in.

3. Headless and Universal Semantic Layers

The headless model separates semantic modeling from visualization and, to some extent, from the underlying data platform. Practitioners often describe that split as nearly headless BI : business logic and metrics live outside the charting tool, but still reach users through governed endpoints.

Tools such as Cube and AtScale argue for a universal semantic API. Metrics, dimensions, joins, and access rules are defined once and consumed by many clients: BI tools, embedded analytics, notebooks, applications, and AI agents.

This fits the way AI systems want to work. An agent should not care whether a metric was originally defined for a dashboard, warehouse, or analytics engineering workflow. It should be able to call a governed endpoint and receive a trusted answer.

dbt’s Semantic Layer and MetricFlow point in a similar direction from the analytics engineering side. Metrics are defined as code, often in YAML, and exposed programmatically. That makes semantic definitions easier to version, review, test, and integrate into development workflows.

The appeal is portability. The risk is operational complexity. A universal semantic layer still has to perform well, integrate with governance, satisfy security teams, and avoid becoming another abstraction nobody fully owns.


OSI Signals the Standardization Wave

The emergence of Open Semantic Interchange (OSI) shows that the industry recognizes the fragmentation problem. Snowflake’s announcement of finalized interchange specs is one public anchor for how vendors are trying to align on a shared representation of metrics and dimensions. The history is familiar. BI-era modeling languages solved local problems but created global incompatibility. Each tool had its own way to define metrics, relationships, calculations, and business entities. That made semantic reuse difficult.

OSI aims to make semantic definitions more portable across tools and platforms. Its ambition is similar to SQL’s role in query standardization: not eliminating vendor differentiation, but creating a shared language that reduces unnecessary translation work. This matters because semantic layers are becoming too important to remain trapped in proprietary formats. If AI agents depend on semantic definitions to answer questions and take action, metric portability becomes more than a convenience. It becomes a governance requirement. Companies need to know whether a metric definition can survive a BI migration, a platform change, or the introduction of a new AI interface.

The tension is obvious: cloud platforms want semantic gravity, open standards want semantic portability, headless vendors want semantic neutrality, and BI platforms want to preserve their modeling strongholds.

This is not just a standards debate. It is a control-plane debate.


The Semantic Layer Is Becoming the Enterprise’s Business Memory

AI systems need more than retrieval, they need context. A vector database can retrieve relevant documents or prior conversations. A catalog can help users discover datasets. A policy engine can enforce access. But none of these, on its own, tells an agent what “net revenue,” “qualified pipeline,” “active user,” or “enterprise customer” means in operational terms. That is the semantic layer’s role. It encodes reusable business logic:

This is not just analytics metadata. It is executable business meaning.

For humans, that means more consistent dashboards. For AI agents, it means safer reasoning and more traceable action. When an agent answers a revenue question, the organization should be able to inspect which metric definition was used, which filters were applied, which version of the semantic model was active, and whether the requesting user had permission to see the result.

That is a much higher standard than “the SQL ran successfully.”

In practice, getting to that structured business meaning is not trivial when starting from raw data. Data Teams Are Becoming Operators of a Semantic Fabric

This shift changes the role of data teams. The old operating model was dashboard production. Stakeholders requested reports. Analysts translated business questions into SQL. BI teams packaged the output into dashboards.

The new operating model is semantic operations.

Data teams must define, govern, version, test, and expose reusable business concepts. They are not merely building charts. They are maintaining the semantic fabric that humans and AI systems use to understand the business. That creates hard organizational questions.

  • Who owns “customer” when sales, finance, support, and product each use the term differently?

  • Who approves a change to “ARR”?

  • Can a domain team define its own metric variant, or must it conform to a central standard?

  • How are deprecated metrics handled when agents may still reference them?

  • What happens when a platform-native semantic definition conflicts with a dbt metric definition or a BI model?

These are governance questions before they are tooling questions. The most mature organizations will likely avoid ideological extremes. They may use platform-native semantics where tight integration, performance, and governance matter. They may use open formats or translation layers to preserve portability. They may rely on metric-layer definitions for analytical consistency and knowledge graphs or ontologies for richer entity relationships and reasoning.

The wrong approach is to treat the semantic layer as dashboard cleanup.

That understates the shift.

A semantic layer is becoming part of how the enterprise teaches machines what the business means.

The Trade-Offs Are Still Underexplored

The market narrative is moving faster than implementation reality. Vendors increasingly position semantic layers as essential for production AI, this is a reality. AI systems grounded in governed metrics are more likely to produce consistent, explainable answers than systems pointed at raw schemas. But the argument can become too simple.

Semantic layers do not automatically fix bad data. They do not resolve organizational disagreement. They do not eliminate the need for domain ownership. They can introduce latency, cost, and operational complexity. They can also become stale if definitions are not actively maintained.

Several questions remain unresolved:

  • How should semantic ownership work across decentralized data domains?

  • When should a company use a lightweight metrics layer instead of a richer ontology?

  • How should semantic definitions be tested before AI agents use them in production?

  • What are the performance trade-offs of routing analytical requests through an abstraction layer?

  • How portable will “open” semantic definitions really be across vendor implementations?

These gaps matter because semantic layers are moving from reporting infrastructure into decision infrastructure. The tolerance for ambiguity drops when agents are not only answering questions, but also recommending actions or triggering workflows.


The Strategic Choice: Convenience or Optionality

Platform-native semantics will be attractive because they reduce friction. If a company already runs its data, governance, AI services, and access controls in one ecosystem, embedding semantic definitions there can feel obvious. It may improve performance, simplify security, and accelerate AI adoption. But this convenience has a cost. The more business logic lives inside one platform, the more that platform becomes the operating system for enterprise meaning. Switching costs rise. Tooling choices narrow. Semantic definitions become assets, but also dependencies.

Open standards and headless layers offer a different promise: define business logic once, expose it broadly, and avoid binding meaning too tightly to one vendor. But openness has costs too. Standards need adoption. Abstraction layers require operational maturity. Translation between systems is rarely perfect. A portable semantic layer that nobody trusts is not better than a proprietary one that works.

The likely future is hybrid.

Enterprises will use platform-native semantic capabilities where they are practical, especially for performance and governance. They will also push for open semantic definitions, code-based workflows, and API-first access so metrics are not trapped inside a single BI tool or cloud platform.

Use the platform, but do not surrender the meaning.


Business Meaning Is Becoming Infrastructure

The semantic layer used to answer a narrow question:

  • How do we make dashboards consistent?

By 2026, it is answering a much bigger one:

  • How does the enterprise teach AI what the business means?

That is why the fight matters.

Warehouses want semantic gravity. Open standards want semantic portability. Headless tools want semantic neutrality. BI platforms want to protect their modeling strongholds.

But beneath the vendor positioning is a deeper architectural shift: business meaning is becoming infrastructure.

Companies that recognize this early will not just have cleaner dashboards. They will have AI systems that can reason over governed metrics, explain their answers, respect business rules, and act with traceable context.

The coming war over the semantic layer is really a war over the memory of the enterprise.
